Building a Data-Driven Culture
Published by Liquid Peak Consulting | SAP Strategy & Business Intelligence
Why “Data-Driven” Is More Than Just a Buzzword
In today’s enterprise landscape, everyone wants to be data-driven. But far too often, that ambition stops at the technology—purchasing a new BI platform, launching a dashboard, or installing SAP Analytics Cloud.
A truly data-driven organization isn’t defined by the tools it buys. It’s defined by the mindset of its people, the discipline in its processes, and the intentional use of technology to align decisions with facts—not instincts.
In this article, we explore how organizations can build a sustainable data-driven culture by aligning people, processes, and platforms—especially within SAP-enabled environments.
What a Data-Driven Culture Looks Like
In a data-driven organization:
- Decisions are made with evidence, not hierarchy or opinion.
- Data is accessible, trusted, and timely across functions.
- Teams know how to interpret and act on insights—not just view them.
- Technology is embedded into decision workflows, not siloed in dashboards.
It’s not just about having data—it’s about using it effectively and consistently to drive performance.
Challenge #1: Data Without Ownership
One of the biggest blockers we see is a lack of data accountability. Everyone wants reports—but no one owns the inputs.
Common signs:
- Poor data quality in SAP systems (e.g., outdated master data, inconsistent naming)
- Manual workarounds to “fix” issues downstream
- Endless meetings reconciling numbers from different sources
The Fix: Assign data stewards in each business function. These are non-technical champions responsible for accuracy, completeness and timeliness of the data in their domain. Reward them for quality, not just completion.
Challenge #2: Processes That Aren’t Data-Aware
Your team might have great dashboards—but if core processes (like planning, budgeting, or procurement) are still driven by gut feel, you’re leaving value on the table.
For example:
- Finance builds the budget in Excel, despite having SAC Planning
- Supply chain reacts to shortages after they happen, instead of using predictive demand
- KPIs are defined, but no one acts when thresholds are breached
The Fix: Embed data checkpoints in key processes. For example, include BI reviews in monthly business reviews or automate alerts when planning data deviates from expected ranges. Make data part of the workflow – not an afterthought.
Challenge #3: Tech That’s Bought, Not Adopted
Organizations often buy tools like SAC, S/4HANA, or Datasphere—but never fully roll them out. The dashboard gets built, but no one logs in. The forecast model works, but users revert to Excel.
This isn’t a tech issue—it’s a change management issue – The fix:
- Co-create reports and models with users, not for them
- Train teams in how to interpret visualizations—not just use the software
- Celebrate wins when data leads to better outcomes
In short: Build confidence and competence in the data tools, not just access.
Aligning People, Process & Technology
To truly shift toward a data-driven culture, all three components need to align:
✔️ People
- Invest in data literacy programs for business users
- Appoint data champions in each team
- Create incentives for using data in decisions
✔️ Process
- Build data checks into operational workflows
- Use SAC Planning or Analytics Cloud to support performance reviews
- Document where data should influence each key business activity
✔️ Technology
- Integrate SAP tools like SAC, Datasphere, and
- BTP into your business process layer
- Standardize KPIs and data definitions across regions and functions
- Ensure reporting tools are trusted, fast, and accessible
Real-World Example: From Reports to Results
At one client—a global manufacturer—we introduced SAC dashboards to replace dozens of disconnected Excel reports. Initially, usage was low. So we went back to basics:
- Re-trained users on how to read visualizations
- Shifted weekly meetings to use SAC dashboards live
- Linked KPI ownership to team objectives
- Introduced guided analytics to flag anomalies automatically
Within 90 days, dashboard usage went up 4x—and more importantly, forecast accuracy improved by 17%, and manual reporting effort dropped by 40%.
Final Thought: Culture Is Built, Not Bought
Becoming data-driven isn’t a one-time rollout. It’s an organizational shift that requires leadership, habit-building, and consistency.
At Liquid Peak, we help businesses design and embed data strategies that stick—by aligning technology with human behavior and business priorities.
